Compassionate leadership

The 3Cs Method™ of Compassionate Leadership

A research-grounded structure for the conversations many leaders avoid: when someone on the team is struggling, and when the problem sits outside anyone’s control. Leaders learn it quickly and use it in their next difficult conversation.

Why the method exists

Compassion adds the one thing empathy leaves out: action.

Research on compassion at work describes three parts: noticing another person’s pain, feeling for that person, and acting in response. Acting is the part the 3Cs Method is built around.

Research also shows that people often avoid empathy because it feels effortful and they doubt they will do it well. When people felt more capable, the avoidance disappeared. The 3Cs Method is built to give leaders that confidence, including in conversations about problems no one in the room can solve.

How it works

Three steps, in order, in every hard conversation.

The 3Cs Method of Compassionate Leadership: Confirm, Clarify, Commit
01

Confirm

Validate the experience without judgment.

Confirming how someone feels does not require agreeing with that person. Noticing and acknowledging someone’s pain is where compassion at work begins, and it opens the rest of the conversation.

Kanov et al., 2004
02

Clarify

Understand context through active inquiry.

Clarifying checks what you heard before you act on it. Research on compassion at work calls this sensemaking: understanding what the person is going through before deciding how to respond.

Dutton, Workman, and Hardin, 2014
03

Commit

Take specific action with accountability.

The conversation ends with an agreement to act: a named next step and an owner. Early wins build a leader’s confidence to use the method again.

Fleming K, Smurlolee SM. The 3Cs Method: Increasing Compassionate Leadership to Foster Self-Efficacy. 2025.
“It slowed me down from skipping to the solution, which gave time to process their feelings.”
“It reminded me to take ownership for action, even a small action like following up with a text on the day of her appointment.”
